For example, you could say "I think my favourite ice cream flavour is Strawberries" instead of asking "What's your favourite ice cream flavour?". The reason for this is that when people just hang out, they don't bombard each other with questions, they just make statements to which other people respond. It helps establish a relaxed climate and takes away the interview vibe.
As to where you're going wrong, well. You can only work with what a girl is giving you, but the above should answer your question. You need to get her interest first, then you can get to know about her, girls on dating sites get a stupid amount of messages, so they're not going to spend 3 paragraphs answering your questions if you're not interesting.
Be poetic, be funny, be outgoing. And always remember that online dating is more like trapping than hunting. Personally, I don't message girls who don't have enough material on their profile, because my first message will usually have a lot of small jokes based on her profile.
PS: Bad grammar can be a huge turn off for some chicks in online dating. This includes not using apostrophes properly.
